Product Intelligence & Merchandising Playbook
Standard Shopify analytics give you raw numbers—total product page views, orders, and units sold. But they fail to tell you why a product is succeeding, which products are being held back, or how products interact with each other in multi-item purchases.
ShopGuide's Product Intelligence correlates customer browsing behavior, add-to-cart actions, and final orders across your entire catalog. It automatically identifies hidden conversion heroes, warns you of at-risk products experiencing demand decay, and surfaces actionable merchandising combinations.
The Sales × Popularity Matrix
Product Intelligence organizes your catalog into an intuitive 4-quadrant demand matrix based on real customer intent:
quadrantChart
title Catalog Performance Matrix
x-axis Low Popularity (Views) --> High Popularity (Views)
y-axis Low Sales (Orders) --> High Sales (Orders)
quadrant-1 "★ Stars (High Views, High Sales)"
quadrant-2 "💎 Hidden Gems (Low Views, High Conversion)"
quadrant-3 "🪨 Underexposed (Low Views, Low Sales)"
quadrant-4 "⚠️ At-Risk (High Views, Low Conversion)"
1. Stars (★)
- What they are: High views, high sales volume.
- Why they matter: These are your store's flagship anchors. They drive the bulk of your revenue and initial customer acquisition.
- Action: Protect stock availability, feature them in brand discovery campaigns, and test bundle pairings with secondary items.
2. Hidden Gems (💎)
- What they are: Low to moderate views, but extraordinarily high conversion rates.
- Why they matter: Shoppers who discover these products love them and buy them at rates well above store average. Their only limitation is visibility.
- Action: Feature them prominently on your homepage, elevate them in collection rankings, create dedicated email spotlights, and train the AI Guide to recommend them for relevant customer questions.
3. At-Risk (⚠️)
- What they are: High traffic/views, but low conversion or sharp period-over-period decline.
- Why they matter: You are spending marketing dollars or SEO equity driving visitors to these pages, but customers are dropping off before adding to cart or checking out.
- Action: Check page content, pricing, customer reviews, shipping fees, or photography. The Reason Drawer will pinpoint the exact bottleneck.
4. Underexposed (🪨)
- What they are: Low traffic and low sales volume.
- Why they matter: Catalog items sitting dormant. They may be seasonal items, niche variants, or products lacking search visibility.
- Action: Bundle with Stars, discount as clearance, or reposition using updated product descriptions and keywords.
The "Why is this in this bucket?" Reason Drawer
Clicking on any product row in the Product Intelligence dashboard slides open the Product Reason Drawer. Rather than making you guess why an item was classified as At-Risk or a Hidden Gem, the server computes a real-time diagnostic breakdown:
- View-to-Cart Conversion: Does the product page generate desire?
- Cart-to-Order Conversion: Are customers adding the item but abandoning at checkout (potential shipping cost or sticker shock)?
- Traffic Quality: Is the page receiving crawler traffic or high-intent human shoppers?
- Comparison to Catalog Averages: How the product's ratios stack up against your store's baseline.
The Merchandising Playbook
Located on the Chat Impact Dashboard, the Merchandising Playbook provides automated merchandising recommendations calculated from real order affinity and chat cohorts:
1. Bundle Opportunities
Detects products frequently purchased together across hundreds of shopping carts. ShopGuide highlights high-affinity product pairs that should be packaged as official Shopify bundles or 1-click upsells.
2. Proven Combos
Surfaces combinations where customers who discussed both items in chat had significantly higher Average Order Value (AOV).
3. Hidden Hero Spotlights
Flags products with top-tier repeat purchase rates that are not currently featured in your navigation menus or collection hero spots.
4. Promotion Channel Guidance
Offers suggestions on which marketing channels (Klaviyo flows, social ads, SMS campaigns) are best suited for each product archetype.
Catalog Modes: Traditional vs. Funnel & Subscription Stores
Not all eCommerce stores operate on the traditional "visit collection → view product page → add to cart" model. ShopGuide includes specialized catalog toggles to ensure data accuracy:
- Funnel Exposure Mode (
funnelExposure): For direct-response brands running dedicated landing pages, multi-step funnels, or advertorials where customers may add products directly to cart without viewing a standard/products/...URL. - Subscription & Recurring Filter (
excludeRecurring): Separates first-time acquisition orders from automated subscription billing cycles, ensuring repeat subscription renewals do not distort front-end merchandising conversion metrics.
How to Use Product Intelligence Day-to-Day
- Weekly Catalog Triage: Filter for Hidden Gems and schedule them for your weekly marketing newsletter or social media highlight.
- Diagnose High-Ad-Spend Landers: Search for products running paid Meta/Google ads. Check their At-Risk status and review the Reason Drawer before scaling ad spend.
- Merchandising & Cross-Sells: Use the Merchandising Playbook recommendations when setting up post-purchase upsells, checkout offers, or AI recommendation suggestions.
